Profit First — Are You Optimising The Wrong Thing?

If business feels harder than it should, this one's for you. I want to talk about a trap I see a lot: working flat out to improve something that was never built to work properly in the first place.

I've spoken to plenty of owners who are fully bought into Profit First. They want the discipline. They want the calm. They want to pay themselves properly at last. But sometimes it still doesn't click. Not because they are lazy. Not because the idea is wrong. But because they are trying to optimise a business model that is quietly fighting against them every single day.

When Profit First Feels Harder Than It Should

Let's be honest. Sometimes the issue is behaviour.

If you don't stick to the allocations, if you keep dipping into tax money, if you treat every good month like a licence to spend, then Profit First will struggle. That's not a systems problem. That's a discipline problem.

But sometimes that is not the real issue at all.

Sometimes the maths is shouting at you. Your pricing is off. Your delivery is too labour-heavy. Your margins are too thin. Your overhead is built for a business you have not actually got. So even when you try to do the right things, there simply is not enough left over.

If your model is broken, then better budgeting will only take you so far.

You cannot spreadsheet your way out of a bad model.

The Old Car Problem

I think of it like an old car.

You keep paying for repairs because you've already spent so much on it. New clutch. Brakes. Exhaust. Then the MOT throws up something else. And something else. At some point, you have to ask a blunt question.

Is this still worth saving?

I'm not telling you to give up on your business. Far from it. But I am telling you to look hard at the model underneath it.

If you started the business again next Monday, knowing what you know now, would you build it the same way?

Would you serve the same clients?

Would you price the same way?

Would you offer the same things?

Because if the honest answer is no, then that matters.

What Are You Actually Optimising For?

A lot of owners are busy improving efficiency in the wrong place.

They shave a few hours here. They trim a bit of software there. They push the team harder. They try to get more organised. Useful? Yes. Sufficient? Not always.

If you are climbing quickly but the ladder is against the wrong wall, speed is not your main problem.

That matters even more now. Markets change. Buyer behaviour changes. Technology changes. AI will change plenty, whether you like it or not. What worked five or ten years ago may not keep working for the next five.

So ask yourself:

If the business feels like hard work all the time, then something underneath may need redesigning, not just refining.

What To Do This Week

Don't overcomplicate this.

Get 30 minutes on your own. Pen and paper. No laptop. No notifications. Just enough space to think properly.
